Turning WhatsApp chaos into a shared board your team actually uses
WhatsApp is where work goes to disappear. The research on "work about work" and constant interruption shows why — and what to do without killing the group your team likes.
Most small firms run on a WhatsApp group, and for talking, it is great. For tracking work, it is quietly terrible. A task mentioned at 11am is gone by lunch; nobody owns anything because everyone half-owns everything; and a week later the only record is a message you have to scroll to find.
Why the chat loses work — with numbers
A chat has no state: a message is not a task, with no owner, status or due date. The cost of running work this way shows up in the research. Asana’s Anatomy of Work index found 58% of the working day goes to "work about work" — the chasing, searching and status-checking a stream of messages creates — and around 129 hours a year lost to duplicated work. Microsoft’s 2025 workday study found employees are interrupted every two minutes during core hours. A group chat is an interruption machine, not a system of record.
Keep the chat, add the board
The move is not to ban WhatsApp — your team likes it, and quick talk belongs there. The move is to give work a home the chat does not provide: a board where the talking turns into a tracked task the moment it is real.
Every task gets an owner and a status
On a board, a task, a ticket and a project all have the two things a message never does: one owner and a visible status. "Who is doing this?" is answered by looking, not asking, and nothing depends on the right person happening to be scrolling at the right moment.
The client’s question gets one answer
When work lives on a board instead of a chat, "what is the status?" stops being an archaeology project — anyone can answer it in one look, and if the client has a portal, they can often answer it themselves. See how service firms run their work.
The takeaway
WhatsApp is for talking; a board is for tracking. The research is blunt — most of the day already goes to "work about work," and people are interrupted every two minutes. Keep the group, but give every real task an owner and a status on a shared board.
